Most stores start with 'escalate anything you are not sure about'. That sounds safe. In practice the agent becomes timid, resolution stays low, and the team still answers WISMO by hand.
Escalation is a product decision, not a vibe. Write it as rules the agent can check against order data, customer tags and policy text.
The playbook
- List the ticket types the agent is allowed to finish alone: WISMO, return eligibility, exchange in stock, cancel before fulfillment.
- Set a refund cap in the original currency. Over the cap, draft the reply and wait for a human.
- Escalate immediately on legal words, chargeback mentions, 'lawyer', 'BBB', and threats to go to the payment network.
- VIP tags, wholesale accounts and influencer orders skip self-serve refunds even if the SKU is cheap.
- If the knowledge base has no article that matches the question, escalate instead of inventing a policy.
